A per-user badge counting brand-new leads nobody has opened. Four exclusions are deliberate: leads past New Lead (already dealt with), leads that are not active (lost and dead are nothing to action), archived contacts (they never render as cards at all, so a badge pointing at one sends someone hunting for a card that is not there), and leads this user has already opened.

A lead counter that clears when somebody glances at the board is a counter that hides leads. The badge now counts leads this particular person has never opened, and clears only when they open the card itself. The counting is covered by tests rather than eyeballed, because the two failure modes cost money in opposite directions: over-counting nags until people learn to ignore the badge, and under-counting hides a lead somebody paid for.
